Complete guide

Lapsed customer letters: a complete guide to winning customers back by post

Letters that remind former customers why they chose you and invite them back.

A lapsed customer letter is an addressed letter to someone who used to buy from you but has stopped. It works by acknowledging the gap, reminding them what they valued, and giving one clear reason to come back now.

Overview

Former customers already know you, so a win-back letter does not need to explain who you are. It needs to feel like it was written to them: reference what they bought or how long they were a customer, if your records allow, and keep the tone warm rather than pushy.

Define “lapsed” for your business before you send. For a hairdresser it might be four months without a visit; for an annual service it might be a missed renewal. Segment by how long ago they last bought, because the message to someone who lapsed recently differs from someone who left years ago.

Ask for feedback as well as a return. A short line inviting them to say why they stopped can be as valuable as the sales it brings in.

When to use it

Customers have not bought for longer than your normal repeat cycle.
You have improved something they might have left over, such as price, range or service.
Email to this group is going unopened.
You hold postal addresses and a lawful basis to contact them.

How to start, step by step

  1. Define and segment lapsed customers. Group by time since last purchase and by what they used to buy.
  2. Check permissions. Confirm you can contact each person by post and remove anyone who has objected.
  3. Write a personal opening. Acknowledge the time since you last saw them and what they valued.
  4. Give a reason to return. A genuine offer, a new service or a change they asked for, with an expiry date if real.
  5. Measure returns. Use a unique code per segment so you can see which message brought people back.

Worked example

Illustrative scenario, not a customer case study. A boiler servicing company writes to 600 customers who missed their annual service last year. The letter names the month of their last service and offers a booking reference.

600 × Letter — A4 at £1.90 each = £1,140.00, printed and posted.

Response depends on your list, offer and timing, so we do not quote response rates. Measure your own with a unique code or web address.

Mistakes to avoid

  • Sending the same message to every lapsed segment.
  • Discounts so steep they train customers to wait for offers.
  • Writing to people who asked not to be contacted.
  • No code, so returns cannot be attributed.

Preparing artwork that prints correctly

Every format has a trim size, a bleed area and a safe zone. Extend background colours and images into the bleed so no white edge appears after cutting, and keep text, logos and QR codes inside the safe zone. Use images at 300 DPI at printed size, and leave the address area clear, because the printer adds the recipient's address there. Each product page lists the exact supplier measurements, and Lenny checks uploaded artwork against them before you approve it.

Building a list you can use

You can send to a list you already hold or to an audience of UK addresses built around a postcode. If you use your own list, include only people you have a lawful basis to contact by post, remove anyone who has asked not to hear from you, and keep a record of where the data came from. The Information Commissioner's Office publishes guidance on direct marketing under UK GDPR. Check that every address is complete and current: incomplete addresses cost money and do not arrive.

Measuring the result

Decide how you will count responses before you send. A unique discount code, a short web address, a dedicated phone number or a simple “how did you hear about us?” question all work. Divide the campaign cost by the number of responses to get a cost per response, then compare it with your other marketing. Where you can, hold back a small group from the mailing, so you can see how many of them would have responded anyway.

How AutoLetters handles it

Lenny, the AutoLetters AI campaign specialist, helps you choose a format, drafts the wording and artwork to the printer's exact measurements, and helps build the audience: either UK addresses around a postcode or a list you already hold. You review a print-accurate preview, then approve the exact print file. Nothing is printed or posted until you approve it.

AutoLetters sends addressed mail to UK addresses only and does not offer unaddressed door drops. Postal delivery timings are not guaranteed.

Questions

How soon should I write after a customer lapses?

Soon after they pass your normal repeat cycle, while they still remember you. Test a second letter later for those who do not respond.
